Check for deal-breakers

  • Mold or rot behind the tub surround
  • Old plumbing that is one bump away from leaking
  • Lead, asbestos, or unknown materials in older homes

If you find significant rot, plan to replace damaged studs and subfloor before anything else. Fixing structure is not glamorous, but it is cheaper than rebuilding again later.

  • Thinset mortar (match to your waterproofing and tile type)

Budget tip: If you need a niche, a preformed niche that matches your waterproofing system is usually cheaper than building one from scratch and worrying about leaks.

Step 1: Demo safely

Protect the space

  • Turn off water to the bathroom.
  • Cover the floor path out of the bathroom with a drop cloth or cardboard.
  • Hang plastic to contain dust if the rest of the house is occupied.

Use the right PPE

  • Eye protection, gloves, and hearing protection.
  • A respirator or at least a good dust mask for tile and cement board dust.
  • If you are opening walls, shut off power to any circuits in that area.

Remove the surround

Most tub surrounds are either tile or fiberglass/acrylic panels. Start by removing trim, faucet trim, and any accessories. Then:

  • Fiberglass or acrylic panels: score caulk lines, pry gently, and pull panels off (sometimes they are glued to drywall).
  • Tile: expect more mess. You will typically remove tile and the backer behind it, down to studs.

Remove the tub

Disconnect the drain and overflow, then remove any tub flange fasteners. Often you will need the surround off and a strip of drywall removed to fully expose the flange. Many alcove tubs come out by lifting the front lip and sliding it out once the flange is free. Cast iron tubs are a different animal. If you have cast iron, you may need help, or you may choose to break it in place with a sledgehammer and heavy-duty protection. If that sentence makes your stress levels spike, it is okay to hire out tub removal and keep the rest DIY.

Clean and inspect

Once the tub is out, clean everything and inspect the subfloor and studs. Replace any rot. This is also the time to add blocking for grab bars, a future shower door, or a curtain rod if you like things extra solid.

Step 2: Plumbing rough-in

The cheapest conversion keeps the plumbing wall the same and, ideally, keeps the drain location compatible with your new shower base.

Valve height and placement

Typical shower valve height is often in the 40 to 48 inch range from the finished floor, but follow your valve instructions and what feels comfortable. If you are reusing an existing valve body, confirm it is in good condition and meets current anti-scald requirements (often pressure-balancing or thermostatic, depending on local rules). A lot of homeowners take this moment to upgrade for comfort and safety.

Drain and trap

Many jurisdictions commonly require a 2-inch shower drain, while older tubs are often 1 1/2 inch. This is local-code territory and sometimes a framing territory, too. If you are not comfortable altering the trap or drain size, this is a very reasonable place to hire a plumber for a couple hours. You can still save a bundle doing everything else yourself.

Pro tip: If your existing drain is offset differently than the shower base requires, do not try to force it with sketchy angles. Buy the correct base or have the drain moved properly. Water always wins, and it keeps score.

Step 3: Pick a base you can install

For budget DIY, a prefabricated shower base is usually the sweet spot. It is fast, consistent, and less error-prone than building a mud pan if you have not done one before.

What to look for

  • Correct size for your alcove (commonly 60 x 30 or 60 x 32)
  • Drain location that matches your plumbing or is easy to adjust
  • Flange for wall waterproofing tie-in
  • Textured floor for slip resistance

Drain connection basics

Shower pans use different drain connection styles, commonly solvent-weld (glued) or compression. Make sure the drain kit matches your pan and your pipe type (PVC, ABS, or other). This is not a place for "close enough."

Install basics

Most pans are set into a bed of mortar or leveling compound to eliminate flex. Dry fit first, level it in all directions, then set it permanently per manufacturer instructions. A squeaky, flexy base is a grout-crack generator, even if you are not tiling the floor.

Step 4: Build the walls

This is where a lot of DIY shower projects either succeed or become future-you’s problem.

Fix framing first

  • Make studs plumb and in plane. Plane high studs or shim low ones.
  • Add blocking where the shower base flange needs support, and for future accessories.

Backer options

  • Cement board: affordable and tough, but heavier to cut and handle.
  • Foam backer board: lighter and fast, usually costs more but can save time.

If you go cement board, remember: cement board itself is not waterproof. It is water resistant. You still need a waterproofing system.

Step 5: Waterproof properly

There are two common DIY-friendly approaches:

  • Liquid-applied membrane rolled or troweled onto the walls
  • Sheet membrane embedded in thinset

Either can work great. Pick one system and follow that manufacturer’s instructions like it is a recipe for brownies you promised to bring to the party.

Critical details

  • Seal all corners and seams with the system’s tape or reinforcing fabric.
  • Waterproof fastener penetrations if required by your system.
  • Tie the wall waterproofing into the shower base flange properly.
  • Do not skip cure times between coats for liquid membranes.

How the flange tie-in usually works

Most alcove pans have an upturned flange. Your goal is to create a shingled, water-shedding path so water cannot get behind the pan. Depending on your system, that can mean running the membrane down over the flange area using the manufacturer’s sealant and banding, or stopping the board just above the flange and bridging to the pan with the approved tape and sealant. Do not create a reverse lap where water can run behind your waterproofing.

Leak test (when it applies)

If you are building a mud pan or using a bonded waterproof pan system that is designed to be flood tested, a 24-hour leak test before tile is cheap insurance. Prefab pans are not flood tested the same way, but you should still test the drain connection and check for seepage before you close everything up.

Step 6: Tile without getting fancy

Tile is where budgets go to die, mostly because of complicated patterns and last-minute changes. A clean, classic layout is faster, cheaper, and still looks sharp.

Layout first

  • Find your starting point and dry lay a row to avoid skinny slivers at the ends.
  • Keep your first full row level, even if the base is not perfect. A temporary ledger board can help, then you cut the bottom row to fit.
  • Use spacers and check for plumb as you go.

Set tile

Use the correct thinset for your tile and membrane. Comb thinset with the right notched trowel, press tile firmly, and occasionally pull one tile to confirm good coverage. In a shower, coverage is not optional.

Step 7: Grout and silicone

Grout

After thinset cures, grout the field tile. Follow the grout instructions for working time, cleanup, and cure. Do not flood the shower the next day just because you are excited. Grout needs time.

Use 100% silicone where planes meet:

  • Wall-to-wall corners
  • Wall-to-base joint
  • Any spot where tile meets a different material

Grout in corners is one of those "looks fine today, cracks tomorrow" situations. Silicone moves with the house. This is also your movement-joint strategy in the wet area, and it matters.

Step 8: Finish work

Trim and showerhead

Install trim according to the valve instructions. Use thread seal tape where required, and do not overtighten finish parts.

Door or curtain

If you want budget, a high-quality curved shower rod and a good curtain setup can look surprisingly crisp. If you go with glass, a standard-size door is typically cheaper than custom. Make sure your walls have backing where door hinges or tracks will mount.

Ventilation

If your bathroom fan is weak, this is the time to address it. Vent it to the exterior and use it. A great shower in a damp bathroom is like buying new tires and never checking the oil.

Where DIYers overspend

  • Changing the plan mid-project: choose tile, base, and fixtures before demo.
  • Buying premium tile for a first shower: pick a forgiving ceramic or porcelain you can cut cleanly.
  • Skipping waterproofing accessories: corners, tape, and sealant are cheaper than repairs.
  • Custom glass: if the budget is tight, start with a curtain and upgrade later.

Common questions

Can I tile over drywall?

In a shower wet area, I do not recommend it. Use a proper backer and waterproofing system designed for showers.

Do I need a pan liner?

If you are building a traditional mortar pan, yes, that typically involves a liner and a specific drain setup. If you are using a prefabricated shower base, you follow the base manufacturer’s installation method instead.

What is the cheapest wall finish?

Acrylic or fiberglass surround panels can be very budget-friendly and fast. If you want tile, keep the layout simple and pick a reasonably priced porcelain.

How long will this take?

If everything goes smoothly and you are working nights and weekends, plan on 2 to 4 weekends for a first-timer. Waterproofing and cure times add days even when your hands are moving fast.
